Diagnosing Your Outbound Problem

Your outbound isn’t working. Before you cold call more, rewrite your sequence, or buy a new tool, diagnose where the funnel is actually broken.
When salespeople aren’t hitting their numbers, they often work on the wrong problem. For example, when outbound isn’t generating enough meetings, they say “I need to get better at cold calling.” They’re jumping to a solution before they’ve diagnosed the actual problem.
Before fixing anything, we need to look at the three stages of outbound.
Three Stages of Outbound
Every outbound funnel has three sequential stages. Each one has to work before the next one matters.
1. Targeting – Are you reaching out to the right people?
2. Connecting – When you reach out, are they engaging?
3. Conversion – Once engaged, do conversations progress to booked meetings that show?
When a seller jumps to “I need to get better at cold calling,” they’re implicitly saying their targeting and connecting are fine but they’re not converting. That’s rarely true.
You can become exceptional at cold calling, but if you’re calling the wrong people your conversion stays flat. Diagnosis matters more than execution.
Stage 1: Targeting
Issue: You’re reaching out to the wrong people or you’re not prioritizing your leads.
Signals that targeting is broken:
- You’re getting responses but from people without the problem, authority, or budget
- You’re working accounts alphabetically rather than by scoring them for fit or potential
- Your ICP is broad and vague, defined by industry or company size, but not by role, buying trigger, or use case
- Meetings book but they never progress or are quickly disqualified
How to fix it:
- Sharpen your campaign target. Base it on Closed Won customers.
- Identify the specific role and trigger inside your target. Who feels the pain or excitement, who owns the budget, and what event makes them buy now.
- Tier and score your prospect list by fit and potential. Then work the top tier first.
Stage 2: Connecting
Issue: Your targeting is right but you can’t get a response. Calls go to voicemail. Emails don’t get replies. LinkedIn messages get ignored.
Signals that connecting is broken:
- You have a high volume of outbound activities but a low response rate. You see this when calls go to voicemail, emails don’t get replies, and LinkedIn messages get ignored.
- You’re using a channel your buyer isn’t active on.
- Your message is generic enough that it could be sent to anyone.
How to fix it:
- Sharpen your hook around the specific pain or excitement of the role you’re targeting. Use their language, not yours.
- Test different channels. Some buyers live on LinkedIn. Some don’t. Some respond to email. Some only to phone.
- Stop leading with yourself. Lead with a problem they recognize.
- If you’re in a low-signal industry, build hooks around universal problems your buyers face rather than situational signals you can’t see.
Stage 3: Conversion
Issue: You’re reaching the right people. They’re engaging. But the conversation doesn’t progress to a booked meeting or they don’t show up for the meeting.
Signals that conversion is broken:
- Calls open well and you can tell there’s a fit, but you run into objections you can’t overcome.
- Prospects say they’ll “think about it” or “send me an email” and you never hear from them again.
- You book the meeting but the prospect cancels or no shows.
How to fix it:
- Rework the opener(s) to your cold script. For example, replace permission-based openers with confident, direct ones.
- Focus on doing discovery with the ARQ Method rather than pitching.
- Record your calls and get coaching on them. Self-coaching is key too.
- Master an objection handling framework. Note the most common objections and craft rebuttals.
How to Use This Framework
Track your outbound activities over the course of the next week:
- Did it reach a person who fits your ICP?
- Did they engage in any way?
- If yes, did the engagement progress to a meaningful next step?
Once you’ve done this, you’ll see where your funnel breaks first. Fix that stage. Don’t move to the next one until you’ve moved the numbers.
Most founding sellers try to fix all three at once or jump to the Conversion stage. That’s why nothing improves. Diagnose first, work the funnel in order, and the rest gets easier.
